If most of your customers come from word of mouth, read this before January.

I run an agency that's scaled local service businesses to six figures a month. Here's how it actually works. No fluff. About 6 minutes.

Almost every business owner I get on a call with says the same thing in the first five minutes.

“Most of my business is word of mouth.”

They say it like it’s a good thing. And honestly, it is. It means you’re good. People like you enough to tell their friends about you.

But I noticed something after hearing it over and over.

The owners who said it were all stuck at the same size.

Not bad. Not failing. Just stuck.

Busy in the summer. Slow in the winter. Never sure what next month looks like.

It took me a while to figure out why.

The thing about word of mouth

Word of mouth only works one way.

Someone has to hire you. Then they have to love it. Then they have to remember you. Then they have to bump into someone who needs you. Then they have to bring you up.

That’s a lot of things that have to go right. And none of them are up to you.

It’s kind of like gambling. You do great work, then you wait and hope the next one comes. You never really know when it will.

So word of mouth can only grow as fast as the customers you already have.

That’s why it feels like a ceiling. Because it is one.

And it gets quiet right when you need it most. In the slow months. When the bills don’t get slower.

Two engines

Here’s how I explain it to my clients.

Every business has two engines.

Engine one does the work. Showing up. Doing a great job. Being someone people trust.

Engine two brings in new people. Strangers who’ve never heard of you. They find you, they trust you, they book you. When you want them to, not when someone happens to mention you.

If you run on word of mouth, you built engine one. That’s why people refer you.

But you never built engine two. Most people never do. Nobody tells you it’s a separate thing.

Strangers find you, trust you, book you.

Word of mouth means only engine 1 was built.

“I tried ads. They don’t work for my business.”

I hear this one a lot too.

Usually it went like this. You boosted a post. You got a bunch of likes. Nobody called.

Or you paid one of those lead sites. You chased people all week. Half of them never answered. The other half just wanted the cheapest price.

So you figured ads just don’t work for a business like yours.

I get it. But that’s not what happened.

Here’s what I noticed with my clients before we started working together.

They were doing word of mouth marketing on strangers.

Think about what a referral is. Their friend already told them you’re good. They already trust you. All they need is your number.

Now think about a stranger scrolling Facebook at 9pm. They don’t know you. They don’t trust you. They’re not even thinking about your kind of service right now.

And the ad says: “Quality work. Free estimates. Call today!”

That ad is written for someone who already trusts you. The stranger doesn’t. So they keep scrolling.

The 5 steps

This was the thing that changed everything for me.

Before anyone buys anything, they climb 5 steps.

Everyone climbs the same 5 steps before they buy. A referral starts at the top. A stranger starts near the bottom.
  1. They don’t think they have a problem.
  2. They feel the problem.
  3. They know there are fixes.
  4. They know about you.
  5. They’re ready to buy.

A referral skips straight to step 5. Their friend did the climbing for them.

A stranger starts at step 1 or 2.

Most local ads talk to step 5. “Book now. Call today. 20% off.”

But almost everyone seeing that ad is on step 2.

So it’s not that ads don’t work. The ad was talking to the wrong step.

And the few people who did call? They were the step-5 people shopping around. Of course they wanted the cheapest price. Price was the only thing you gave them to compare.

So what does engine two need?

Once you see the 5 steps, the fix kind of explains itself.

If strangers start on step 2, you need something that walks them up.

1. An ad that talks to step 2. Their problem, in their words. Not your logo. Not “call today.”

2. A page that walks them up the steps. The ad doesn’t sell. It just gets them curious enough to click. Then a long, easy page teaches them something real. By the bottom, they understand the problem, they trust you, and they want the fix. That’s how strangers get to step 5 without a friend vouching for you.

3. A reason to act now. An actual offer. Something worth raising your hand for this week.

4. Call them back in 5 minutes. This one is huge. A referral will wait for you. A stranger won’t. They asked three businesses. Whoever calls first usually gets it. One of the most quoted studies on this (MIT and InsideSales) found that calling in 5 minutes instead of 30 made you about 21 times more likely to turn it into a real sales conversation.

Try this right now. Go fill out the form on your own website, or message your own Facebook page. Time how long it takes for anyone to get back to you. That’s how long a stranger waits for you. Most never wait that long.

5. A call that books. A short, simple script that ends with a date on the calendar. Not a quote you email and hope about.

Example prompt

I run a house cleaning business. Here are 3 things real customers said to me, in their own words:

1. "I was spending my whole Saturday cleaning instead of being with my kids."
2. "I tried two other cleaners and they always missed the baseboards."
3. "I just want to walk in on Friday and have it be done."

Write 3 ad hooks, one for each quote. Each hook is one sentence, under 15 words. Talk to someone who feels the problem but is not shopping for a cleaner yet. Use their words, not mine. No exclamation marks, no prices, no "call today."

Why now

One more thing, and it’s the part most people get wrong.

Engine two takes a few weeks to dial in. Ads need time to learn. You need a couple of tries to find the ad that works.

So what you build in October and November is what’s booked in January.

If you wait until January to start, you’re learning while your phone is already quiet. If you start now, January is when it pays you back.
